Before You Hire (BYH) is a pre-employment
system developed by Orion Systems is designed to measure several work relevant attitudes and experience.
The emphasis is on detection of attitudes and behavioral tendencies which
might lead to employee theft, employee drug use, difficulty accepting
one's niche in an organizational hierarchy, or poor work habits. The
system is designed to be a non-threatening, brief, but systematic way of
assessing these characteristics so that potential employers might have
additional information with which to make informed hiring decisions. The
BYH system consists of two parts.
Opinion SurveyThe Opinion Survey is a multiple-item, pencil and paper, self report instrument. Items are worded as self statements to which the participant responds on a 10 point Likert scale. The Opinion Survey (referred to as the "Survey") is used to generate scores on each of 5 summary characteristics. The Survey results are also used to generate information that is used to guide an interviewer through the interview process. InterviewThe Interview is an integral part of the BYH system. All participants are carefully interviewed. The Interview primarily focuses on areas of potential concerns suggested by the Survey, although each participant is asked again about each of the areas covered by the BYH Survey. The purpose of the Interview is to clarify the relevance of past problematic behaviors, an endorsement of potentially problematic attitudes. Thus the interviewer may decide to override the conclusions of the Survey. The purpose, then, of the BYH pre-employment system is to alert employers of applicants who may be prone to unacceptable employee behavior. The main behaviors of focus are in and of themselves are unacceptable to the typical employer (rather than characteristics, which are simply correlated to some degree with unacceptable behaviors). It is not possible to say that applicants absolutely will or will not actually engage in particular behavior if hired. Prediction of future behavior can only be probabilistic; that is, we can only say how prone someone appears to be to engage in a behavior of interest, based on known relationships of people in general. Three assumptions about such relationships are critical to the effectiveness of Before You Hire. First, it is assumed that past behavior is a good predictor of future behavior. People who have engaged in problematic behavior in the past seem to be much more likely than others to engage in similar behavior in the future. Second, it is assumed that people who hold beliefs that a problematic behavior is acceptable, common, and in some cases required for success, are also more likely to engage in problematic behavior. And third, whereas it appears true that many people who are prone to the behaviors of interest are also willing to self present in a way they believe is more acceptable, it is assumed that a large portion of these will distort in detectable ways. It is important to note that BYH is not a procedure for measuring honesty. The focus is on work behaviors. Although dishonesty may be related to, for example, propensity to steal from an employer, there is no attempt to measure honesty directly. Similarly, the system does not attempt to measure general personality characteristics. A wide variety of measures may be relevant to particular work behavior and employers may choose to have such characteristics measured through other procedures such as the Profile Evaluation System or the Plus-32 Personality Profile. BYH may be useful for detecting potential behaviors in any work setting. However, because of its focus, it appears best suited for situations in which there is significant concern over the possibility of: a) employee theft; b) workplace drug use; c) difficulty in supervisory relationships; and d) tardiness, absenteeism, and poor work habits.
